A cap table shows ownership; it does not by itself show a genuine founder contribution. Where several founders are involved, map who developed the proposition, who does the work and how each person supports delivery. A generic business-development title cannot replace evidence of an instrumental role.

Distinguish investor, employee and founder roles

Write the actual relationship of each team member to the venture. Record idea development, product work, customer discovery, finance, operations and decision authority. A person can contribute capital without being the active founder contemplated by the route. Conversely, an important founder may contribute substantial technical or commercial work that is not obvious from a share percentage alone.

The route Rules address the business plan contribution and day-to-day role, while the assessment guidance discusses genuine founder involvement. Use those requirements as the context for an honest team map. Do not manufacture a title or retrospective story because several people wish to use the same business for immigration purposes.

Reconstruct the development history

Create a dated timeline of the problem research, initial concept, prototypes, customer conversations, technical decisions and business-model changes. Identify each person's genuine contribution and the records supporting it. Evidence can include contemporaneous work, version history, meeting records or actual deliverables. Do not create backdated minutes or imply that a late arrival performed work done by someone else.

Include the difficult decisions and disagreements. A founder should be able to explain why a segment changed, why a feature was removed or why a pricing assumption was revised. These examples show practical engagement with the business. A polished pitch repeated identically by everyone can conceal the fact that roles are unclear or one person does not understand the proposition.

Define the operating responsibilities

Map the next twelve months of work by function and milestone. Assign responsibility, decision authority and time commitment. Check whether the same person is expected to perform several full-time jobs, and whether an outsourced function still has a capable owner. A team plan should explain who integrates the work and deals with failure, not only who signs the contract.

Where a capability is missing, identify how it will be developed or recruited and what it costs. Do not list an unnamed future specialist as if already committed. If an adviser provides occasional input, distinguish that from an employee or co-founder role. Clear descriptions improve both commercial planning and the evidence presented for individual applications.

Put agreements around the real relationship

Ownership, intellectual property, vesting, decision rights, departure and dispute arrangements can affect whether the venture operates coherently. Obtain appropriate legal advice rather than treating an immigration template as a complete founders' agreement. Make sure actual work and rights are consistent with the business plan. If a contractor created essential technology, establish the relevant rights and permissions before claiming ownership.

Keep financial contributions separate from role evidence. An investor transfer may demonstrate funding, but not customer research or product expertise. A founder salary may appear in the forecast, but not prove that the role is genuine. The evidence map should state what each record demonstrates and what it does not. That prevents a large document bundle from obscuring an unanswered contribution question.

Check each founder independently

Each applicant has personal identity, English, maintenance, immigration history and application requirements. A business endorsement context does not remove those individual checks. Keep separate application evidence folders and avoid copying personal facts between forms. If one founder's timetable changes, assess the effect on delivery and the other applications rather than assuming the team moves as a single administrative unit.

Longer-term settlement evidence also needs careful individual treatment. The current Rules restrict sharing the same means of meeting certain business success criteria across team members. Do not assume one set of jobs or investment automatically supports every founder's later application. Use a separate regulated assessment when planning that stage, while keeping the commercial operating plan genuine.

Use a contribution interview as an internal check

Ask each founder to explain the customer problem, the business's difference, the revenue model and their own decisions without reading the plan. Compare the answers for factual consistency, not identical wording. If someone cannot explain a core dependency, identify the learning or role issue. Do not solve it by giving them a script that disguises the gap.

The team-contribution workbook records history, responsibilities, evidence and unresolved agreements. Its final section asks what happens if a founder leaves or permission timing changes. A strong team plan can withstand those questions because it is designed to operate a business, not merely to produce matching application documents.

A worked decision example

An illustrative team has one person developing the prototype, another conducting customer research and a third contributing finance late in the project. A draft plan gives everyone the same co-founder description. The contribution map replaces that copy with the actual history, work and future responsibilities, then identifies the question about each person's instrumental role. The team also checks ownership and departure arrangements with appropriate professionals. This example does not decide which person meets an immigration criterion or suggest that capital is unimportant. It shows why shareholding, funding and founder contribution should be evidenced separately. Clear roles help the venture operate and prevent an individual application from depending on a generic title that nobody can explain with genuine work or decisions.
